Turning Installation Work into a Production System

CASE  two

Something I did not expect: my own preferences did not survive. Tools I liked, sequences I favoured, small habits that were mine rather than the method's — those fell away as the system was written down and handed to other people. The core principles and the procedures stayed. That was the first time I understood that scaling something means giving up authorship of it.

I also did not know at the time that any of this had a name. I was watching where people walked and where they stood still. Years later, in formal training, I found the established version of what I had worked out on job sites — motion, waiting, flow, specialisation — and could finally test my methods against it.

I built this inside someone else's company. When I started my own, I doubled down on it from the first day, and it is the reason one crew became ten without the quality depending on which crew you got.

WHAT IT CHANGED

The mobile cutting stations recovered roughly an hour per crew per day, plus the secondary waiting they had been causing. A sixteen-step staircase that took one experienced installer around eight hours was completed by the two-person line in two to three — reducing elapsed time and total labour hours, not just redistributing them. The guillotine cutters made repetitive cuts faster while cutting dust, equipment spend and maintenance.

Quality held, and it held structurally rather than by luck: the technical method of installing a floor did not change. What changed was who performed which stage and where they stood while doing it.

The largest result was in staffing. I could build a crew faster, from a wider pool, and place each person exactly where their capability was needed rather than waiting to find another finished generalist. And the tiers turned out to be a route rather than a ceiling — people moved through demolition, into volume, into finishing, and arrived at complete installers by a different path than the conventional one, producing useful work at every stage instead of serving a long apprenticeship before becoming valuable.

All of it became documented procedure quickly. We filmed the work as timelapse and built animations to teach it, so a new installer could see the sequence before performing it.

Result

I MOVED THE CUTTING TO THE WORK.
The fix cost almost nothing: a four-wheel dolly with a stop on each wheel, a full sheet of plywood screwed to the top, and the saws bolted to the plywood, paired with industrial vacuum extraction to control the dust indoors. An hour a day per crew, recovered by a sheet of plywood.

I INTRODUCED GUILLOTINE CUTTERS FOR LAMINATE AND VINYL.
They only make perpendicular cuts — a genuine limitation I accepted, because for those cuts they are faster, throw almost no airborne dust, and cost less to buy and maintain than powered saws.

I TURNED STAIRCASES INTO A TWO-PERSON LINE.
One installer templates, measures, marks and fits. The second cuts, assembles and tapes the components, then passes them forward. Instead of two people each performing the whole process, each owns a stage.

I REORGANIZED HOW PEOPLE WERE CLASSIFIED. 
Installers stopped being people who either knew flooring or did not, and were organised by capability: demolition and preparation at entry, volume installation at intermediate, trim and finishing at advanced — running either as separate crews or as titles defining what a person was responsible for on a given job.

AND I TAUGHT IT TO NEW PEOPLE RATHER THAN ARGUING WITH EXPERIENCED ONES. 
Established installers have methods they learned from whoever trained them, and convincing them to abandon those is slow work with a low success rate. My crews were largely new installers and helpers, so I taught the system as the way the work is done rather than as a replacement for something else. The method spread by intake, not by persuasion.

DECISIONS

Broken down into movement, dependency and skill, two bottlenecks surfaced immediately.

CUTTING.
Table and miter saws throw dust, so crews set them up outside or in a garage. Every cut meant walking away from the work and returning with the material — roughly an hour per crew per day. The real cost was larger than that, because while one installer walked, the second often could not continue until he returned. One man's motion was stopping two men's work.

STAIRCASES. 
A single experienced installer measured, cut, assembled and fitted every step in sequence. Sixteen steps took around eight hours. The process ran at the speed of one person and could not be accelerated without reorganising it.

Analysis

The industry's answer to slow work is to find faster installers. That treats the installer as the variable.

The installer was not the variable. The arrangement of the work was. I stopped asking how a person could work faster and started asking how the work itself should be organised — where it happened, how often people and materials moved, which tasks genuinely required an experienced hand and which did not.

THE REAL Problem

Flooring installation is organised around experienced generalists. One installer measures, cuts, installs and finishes, using methods learned from whoever trained him. It works. It also produces constant movement, constant waiting, and a company whose output is capped by how good its individual people happen to be.

I was a crew leader at the time, running one or two projects at once for another company, with responsibility for training new installers and helpers. I also had authority to buy the tools I thought the work needed. That combination — my own crews, new people to train, and a company card — is what made it possible to test any of this.
